The 30-Day Onboarding Architecture

Offshore CS onboarding failures are almost never a talent problem — they're an onboarding architecture problem. The team can't succeed if tool access, ramp cadence, QA check-ins, and escalation paths aren't wired before Day 1. Here is the 30-day framework that determines offshore CS outcomes.

Week 1: Access and Context

Days 1–7 are entirely about environment setup. Every tool the team will use — CRM, ticketing system, knowledge base, communication channels — must be provisioned, tested, and documented before the first ticket is handled. Skipping this step is the most common cause of slow ramps. Also in Week 1: a synchronous product walkthrough (recorded), a CS philosophy session with the US lead, and a review of the top 20 ticket types by volume.

Week 2: Shadowing and First Tickets

Days 8–14 introduce supervised handling. The offshore rep reads US-rep responses for the first 2–3 days before drafting their own responses for review. Goal: 20–30 supervised tickets per rep by end of Week 2. QA scores for this period should weight tone and policy compliance over resolution time.

Week 3: Live Handling with Check-Ins

Days 15–21: the team handles tickets live with daily async QA review (US lead scores 5 tickets per rep per day). This is the highest-error-rate period. Catch and coach fast — corrections in Week 3 compound into habits that hold through Month 6.

Week 4: KPI Baseline and Handoff Design

Days 22–30: establish the baseline KPIs (first response time, CSAT, resolution rate, escalation rate). Set Week 5+ targets based on actuals, not assumptions. Confirm escalation paths: exactly which ticket types go to the US layer, who picks them up, and what the SLA is. By Day 30, the team should be autonomous on Tier 1 volume.
